The impeller is a small rubber-bladed rotor that pumps seawater through your engine’s cooling system. It is the cheapest critical component on a marine diesel and the most common cause of catastrophic overheating, because it is a wear item that fails without warning and takes the entire cooling system with it.

Why impellers fail

Normal wear. The blades flex against an offset cam every revolution. They harden, crack and eventually break off.

Running dry. Even seconds without water — a closed seacock, a blocked strainer, running on the hard — destroys an impeller. This is the most common way a good impeller is ruined.

Taking a set. An engine left standing for months leaves the blades bent against the cam. They lose their spring and pump poorly on the first start of the season. This is why a boat that sat all winter can overheat immediately.

Debris. Sand, silt, weed and shell drawn through the intake abrade the blades and the housing.

Age. Rubber degrades even unused. An impeller that has sat in place for six years is not a good impeller regardless of hours.

The part of this job that matters most

Every fragment of the old impeller must be found.

When blades break off they travel downstream — into the heat exchanger inlet, the oil cooler, the gearbox cooler and the exhaust elbow. A new impeller fitted without recovering them means restricted flow, an engine that overheats again within hours, and an owner who thinks the new impeller was faulty.

A competent job counts the blades. If the old impeller has five blades and only four came out, the fifth is somewhere in your cooling system and the job is not finished until it is found. This usually means opening the heat exchanger end cap.

Ask the mechanic directly whether they account for all the blades. It is the single best question you can ask about this job.

What a proper replacement includes

  • The impeller, and the pump cover gasket or O-ring
  • Inspection of the wear plate and cam for grooving — a scored housing destroys new impellers quickly
  • Inspection of the pump shaft seal and bearing for play and salt weep
  • All old blades accounted for, and the heat exchanger checked if any are missing
  • The raw water strainer cleaned and the seacock checked
  • A run-up to confirm flow at the exhaust

How often

Manufacturer intervals vary widely, and the honest answer is that duty and location matter more than hours. Tropical waters, silty rivers and sandy shallow water all shorten it considerably; a boat that sits shortens it for different reasons.

Carry a spare impeller and the tools to fit it. It is the one repair a reasonably practical owner can do at sea, and it converts a tow into an inconvenience.
