How to change a marine engine impeller
Close the seacock, remove the raw water pump cover, extract the old impeller, fit a new one lubricated with washing-up liquid or glycerine, replace the cover gasket, and open the seacock before starting. On most engines this takes fifteen to sixty minutes and is within reach of an owner with a screwdriver and patience. Access to the pump is what varies, not the job.

Before you start
- Engine cold. A raw water pump that has just been running is hot.
- Seacock closed. You are about to open the seawater circuit below the waterline. Confirm the handle actually moves and actually shuts.
- Have the new impeller and a new cover gasket or O-ring in hand. Never reuse the old gasket.
- Know where the pump is. Some are at the front at arm’s height; others are behind the alternator, reachable only by feel.
The procedure
- Close the raw water seacock and confirm it is shut. Many owners keep a tapered softwood bung tied near each seacock in case a handle fails.
- Place a container and rags under the pump. Water will come out of the housing whatever you do.
- Remove the pump cover screws. Keep them somewhere they cannot reach the bilge — a magnetic tray or a rag laid under the pump.
- Remove the cover and the old gasket or O-ring. Note which way the cover faces.
- Extract the old impeller. A pair of flat-blade screwdrivers levering evenly on opposite sides works; a proper impeller puller is easier. Pull straight out, not at an angle.
- Count the vanes on the old impeller against the number on the new one. Any missing pieces are downstream in the cooling system and must be found.
- Inspect the wear plate and the housing for scoring, and the cam for wear. A new impeller in a worn pump has a short life.
- Lubricate the new impeller with washing-up liquid or glycerine. Do not use petroleum grease — it attacks the rubber.
- Fit the new impeller, rotating it so the vanes bend in the direction the pump turns. Push it fully home onto the shaft.
- Fit the new gasket or O-ring, refit the cover, and tighten the screws evenly without overtightening.
- Open the seacock.
- Start the engine and confirm water is coming out of the exhaust within seconds. Check the pump cover for leaks.
The step people skip
Counting the vanes. When an impeller fails it usually sheds vanes, and those pieces travel downstream — into the heat exchanger tubes, sometimes into the exhaust elbow.
If you fit a new impeller without accounting for every vane, the debris stays in the circuit and causes the next overheat. Retrieving it may mean removing a heat exchanger end cap, which is a larger job — but it is a much larger job again after it has cooked an engine.
What it means if the new one fails quickly
A new impeller that fails within a season is telling you something else is wrong:
- A scored wear plate or worn cam inside the pump
- Running dry, from a closed seacock, a blocked intake or a clogged strainer
- A weeping pump shaft seal, which means the pump needs more than an impeller

When to stop
Stop and call a mechanic if the pump cover screws shear, if the impeller will not come out with reasonable force, if the housing is scored, or if you cannot account for missing vanes.
