ZF Marine Gearboxes in Australia

ZF makes the gearbox behind a large share of Australian marine diesels. This page is about the gearbox itself — what the families are, what goes wrong, and what an owner should check.

The families

ZF 25, 45 and 63 — sailboat auxiliaries and small inboards.

ZF 220 and 280 — larger recreational and light commercial installations.

The range absorbed the Hurth designs, so older Hurth-badged boxes are not orphans — see Hurth gearboxes.

What the gearbox actually does

Three jobs: selects ahead, astern and neutral; reduces engine speed to a propeller speed that works; and takes the propeller’s thrust into the boat through a thrust bearing.

That third job is why alignment matters so much. A box run behind a misaligned shaft usually fails at the bearing rather than the clutches — see how a marine gearbox works.

The four things to check

Oil type. Some take automatic transmission fluid, some engine oil of a specified grade. The wrong one causes clutch problems that look like mechanical failure. The plate on the box is the authority.

Oil condition. Milky means water, almost always through a corroded oil cooler in the raw water circuit — a part to replace, not flush. Dark and burnt-smelling means clutch slip. Metallic glitter means internal wear.

Engagement behaviour. Slow engagement, slipping under load, or a delay of several seconds points at low oil, a control cable short of full travel, or an idle too low to build pressure — before it points at worn clutch packs.

Alignment, periodically and after any grounding or new mounts.

See how to check and change marine gearbox oil.

The scheduling mistake

Your engine and gearbox usually come from different manufacturers and are serviced by different specialists, which produces a recurring and expensive misunderstanding: an owner books an engine service and assumes the gearbox is included.

It usually is not. Ask explicitly.

Frequently asked questions

Is my Hurth gearbox still supported? Yes. Hurth designs were absorbed into the ZF range.

What oil does my ZF take? It depends on the model — some automatic transmission fluid, some engine oil of a stated grade. The plate on the box is the authority.

Why is my gearbox oil milky? Water is entering, most often through a corroded oil cooler in the raw water circuit. The cooler needs replacing, not flushing.

My gearbox is slow to engage. Is it worn out? Not necessarily. Low oil, the wrong oil, a control cable short of full travel or a low idle are all cheaper causes.

Why do marine gearboxes fail at the bearing? The thrust bearing takes the propeller’s push. A box run behind a misaligned shaft fails there before the clutches.
