Heat exchanger service cost

The heat exchanger is where your engine’s coolant gives its heat to the seawater. It silts up gradually, corrodes internally, and eventually leaks one circuit into the other. Almost nothing warns you until the temperature gauge does.

The three jobs, which are not the same

Clean. End caps off, tube bundle removed, tubes rodded and chemically cleaned, new end cap O-rings, new pencil anode, reassemble, pressure test.

Repair. A leaking tube plugged or the bundle re-tubed. Viable on some designs, not on others.

Replace. New heat exchanger or new tube bundle. The expensive outcome, and sometimes the only one.

A quote should say which it assumes and what happens if the clean reveals the need for the next one up.

What drives the cost

Access and removal. On some engines the heat exchanger is the exhaust manifold as well, and removing it means the exhaust and the coolant plumbing. On others it lifts off in minutes.

Level of contamination. Sand and silt rod out. Hard scale and corrosion product take chemical cleaning and time.

End cap condition. Corroded caps are common and are usually a separate part.

Anode. The pencil anode should be replaced as part of the job. If it has never been changed, expect it to be seized.

Whether the bundle survives. A bundle thinned by years of corrosion may not pressure-test afterwards, and then you are into repair or replacement.

Parts availability. For older or less common engines, this is the item that sets both cost and lead time.

Whether the exhaust elbow comes off at the same time. Often sensible, since it is adjacent and a known corrosion point.

Signs you need it

  • Running hotter than it used to, particularly under sustained load
  • Overheats at high rpm but is fine at idle
  • Coolant loss with no visible external leak
  • Oil in the coolant or coolant in the oil — on engines where a cooler is involved
  • A pencil anode that comes out completely consumed, or has never been changed
  • Seawater smell or salt crust around the end caps

The economics

Cleaning a heat exchanger on schedule is a moderate job. Replacing one after it has caused an overheat is a large one, and the overheat itself may have cost you a head gasket, a set of injectors or a turbocharger.

This is the clearest case on a marine engine for doing the periodic job at the interval rather than waiting for a symptom.

Frequently asked questions

How often should a heat exchanger be cleaned? Periodically, at an interval set by your operating water. Silty, warm or weedy water means more often. It is one of the most-skipped maintenance items.

Can a heat exchanger be cleaned in place? Chemical flushing in place helps with light scale. A properly silted bundle needs to come out and be rodded.

What is the pencil anode? A small sacrificial anode threaded into the heat exchanger housing. It protects the tube bundle, and on many engines it has never been replaced.

Can a leaking heat exchanger be repaired? On some designs a tube can be plugged or the bundle re-tubed. On others replacement is the only option. It depends on the model.

How do I know if mine is blocked? The classic pattern is normal at idle, overheating under sustained load, with adequate flow from the raw water pump. It needs checking against the alternative causes rather than assuming.
